…comparator A project has one remote, so host in the cache key only created mismatches between list rows, legacy hostless references and URL-derived thread references. Drop it, which also removes the reference/cacheReference split. Express snapshot ordering as a single comparator and test it directly instead of through a rendered atom harness.

Audited head 122e012. The shared cache, single comparator, and project-keyed cache all hold up, and the bot threads are correctly answered. One real problem to fix before merge, one small perf note.
Blocking: a cancelled check makes the panel flap between "failing" and "check details are out of date".
The server's list rollup (rollupChecksState in gitHubPullRequestJson.ts) counts cancelled toward neither failing nor pending, so a head with one cancelled run and the rest green lists as passing. The client's pullRequestChecksState (applied to detail.checks in the panel) treats cancelled as failing. That divergence predates this PR, but this PR is what starts comparing the two: checksStale = checksState !== detailChecksState fires whenever the list read is newer than the detail read (same updatedAt, so ordering falls to observedAt).
Sequence: open such a PR, detail says failing. The list live-refreshes (≤5 min) and says passing. Header now reads "Passing", hides counts and per-run actions, and shows "Check details are out of date — Refresh". Refresh re-reads detail, which says failing again and clears the banner. Next list refresh brings it back. It recurs indefinitely and hides a failing state behind a "stale" message that isn't true.
Smallest fix: make the two rollups agree on cancelled. Aligning the server to the client (cancelled → failing, which is also how GitHub's own merge box reads it) is a one-liner in rollupChecksState plus one case in the existing gitHubPullRequestJson tests. Aligning the client instead also stops the flap; pick whichever the maintainers prefer, but they must match.
Minor: unmemoized reference in useLinkedThreadPullRequest — see inline.
Not verified in a browser; findings are from code tracing plus the focused web/server tests (all pass on this head).
The list rollup ignored cancelled runs while the client's detail rollup read them as failing, so a head with one cancelled run flapped between failing and a stale-checks banner once the two were compared. Both now agree, matching how GitHub's own rollup reads it. Also memoize the linked-thread reference so sidebar rows stop touching the shared summary cache every render.

Re-audited head df08561. Both findings from my previous review are fixed:
- Server list rollup now counts
cancelledasfailing, matching the client detail rollup, with the cancelled case added to the rollup decoding test. The flap can no longer occur since the two rollups now agree for the same head commit. referenceinuseLinkedThreadPullRequestis memoized on the fallback link, so sidebar rows only touch the shared cache when the link changes.
Fresh pass over the full diff found nothing new. Focused server (gitHubPullRequestJson) and web (pullRequests, PullRequestDetailPanel, pullRequestDetail.logic, ThreadStatusIndicators) tests pass on this head; web and server typechecks are clean; CI is green. Good to merge.

Merges `pingdotgg/t3code` into the fork: `7445aa733..5781b52`, 41 commits. 191 files landed (`git diff --stat HEAD^1 HEAD`) against 192 in the upstream range; the gap of one is `apps/server/src/cli/pair.ts`, a deliberate fork deletion that pingdotgg#12657 modified — kept deleted. Fork delta 786 files. Four conflicts, each resolved with the verdict `preflight.mjs` printed. The one worth reading is `ProjectScriptsControl.tsx` / `chat/ChatHeader.tsx`: upstream extracted a shared `scriptItems` const and moved the header's controls into a `headerActions` fragment, so the fork's task-scoped-script deltas had no anchor left and were re-applied onto upstream's structure rather than kept as the fork's copy of it. Details in `docs/fork/upstream-merge-log.md`. `verify.mjs`: all 10 checks pass. Two failures were found and fixed here — the `dataUpdatedAt` field pingdotgg#12545 added to `EnvironmentQueryView`, which the fork's two sandbox hooks build by hand; and a latent bug in `features.test.ts` where `import.meta.glob` keys a sibling as `./name.ts`, so every inventory delta guard on a file in `apps/web/src/fork/` had been silently unchecked since the guards landed. Opening a PR now reuses the status already loaded in the PR list, so the sidebar can show useful information while details load.
Problem
The list and sidebar could disagree about conflicts and checks. List results did not populate the shared summary cache, and detail views could keep showing stale check runs. A delayed response could overwrite newer status because responses carried no snapshot age.
Fix
Share summaries between the list, detail views, and PR tab icons. Tabs reuse known lifecycle and draft status when the current list seed is missing. Use optional server read-start timestamps to order equally updated PR snapshots, preserving timestamps on cache hits. Older servers retain best-effort query-time ordering.
When newer status contradicts cached check runs, hide stale counts and run-specific actions and offer a refresh. Preserve known workflow approval requirements until refreshed details clear them. Cached summaries also allow Check out and Resolve conflicts to appear during loading; permission-dependent actions wait for details.
Summaries are cached per environment, project, repository, and number. A project has one remote, so the host adds nothing to that key and only created mismatches between list rows, hostless legacy references, and URL-derived thread references. Snapshot ordering is one comparator: merged is final, then the host's update time, then the server read time, with client arrival time only when neither snapshot is stamped.
Validation: focused web tests for the summary cache, detail panel, and detail logic; one server regression for overlapping reads and cache-hit freshness; web and server typechecks; targeted lint.
UI Changes
Loading reserves space for the overflow menu and no longer claims all checks passed without details. These GIFs show the loading-action change using real PR #12533. They sequence Browser-panel screenshots with the detail response held pending; both end at the same loaded state with five workflows awaiting approval.
